Coordinators' Meeting: Setup Debrief
The first post-event phase debrief: what worked and what to change about how Elsewhere 2026 was built. Each department shared what went well and should be protected, and its hardest moment and what it would change. The next call, covering the event week itself, is on Wednesday 26 August at 20:00 CEST.
Structure & continuity
- Setup week is the "middle child" between First Crew and Event — it needs a designated champion who can hold continuity across both phases and take ownership of the week's coordination.
- Morning meetings during setup/first crew week were genuinely valued by attendees — they should be protected and maintained for next year.
- Cross-department coordination landed too heavily on Production as a central information hub. Going forward, departments must proactively identify their dependencies and reach out directly — this needs to become a cultural norm, not an exception.
- The Humans app calendar is a potential tool for cross-org timeline coordination — worth exploring as a way to make key dates visible across departments.
AC cabins & power
- AC cabins significantly improved volunteer welfare during setup week.
- However, there was no predefined power-by-date schedule — power was treated as a free-for-all, creating conflict and unpredictability.
- A clear timeline of what gets powered when needs to be agreed in advance and communicated to all departments.
Containers & labelling
- The container system we received was painful this year.
- A proper labelling and inventory plan will be implemented for next year.
- This needs to happen pre-event, not on arrival.
Radios
- The radio setup happened autonomously, which worked, but how it happened wasn't communicated — causing confusion.
- Proposals for next year: colour-coding by department, a dedicated setup radio coordinator, and possible rental of additional units. The rental decision is pending internal review.
Volunteer numbers & arrivals
- There were 20–30% last-minute cancellations across the board — small departments were hit disproportionately hard (Power experienced what felt like 100% cancellation in key roles).
- Volunteers drifted toward barrio build once barrios arrived — a known, recurring pattern that still needs a structural fix.
- Needed: stricter minimum-day requirements, clearly published key arrival dates, and enforcement of arrival-day as a non-work day for settling in.
Organisation's structures
- Placement, infrastructure needs and design for the organisation's structures need to be coordinated in advance. This didn't happen this year, causing on-site conflict between departments.
- An April deadline for placement decisions was proposed, with mandatory early coordination between the relevant departments.
Fire compliance
- The fire situation required an enormous amount of time — multiple admin processes, meetings, and bureaucratic obligations.
- If needed next year, this could be a dedicated role, staffed by a small team of 2–3 people who own it from early in the cycle, rather than an extra task that falls on general production.
Gate & access
- Clearer rules are needed around the access road — volunteer and lead vehicles should not be driving it during setup.
- Gate requests: minimum shift requirements for early entry, no first-timers in lead roles, and wristbands ordered even earlier.
- Gate rules and expectations should be published well in advance.
Volunteer coordination
- The volunteer appreciation newsletter is in progress.
- The volunteer feedback form has been sent.

El primer debrief por fases tras el evento: qué funcionó y qué cambiar en la construcción de Elsewhere 2026. Cada departamento compartió lo que fue bien y debe protegerse, y su momento más difícil y lo que cambiaría. Estructura y continuidad
- La semana de montaje es la "hermana mediana" entre First Crew y el evento — necesita una persona designada que sostenga la continuidad entre ambas fases y asuma la coordinación de la semana.
- Las reuniones matinales durante el montaje y la semana de First Crew fueron muy valoradas — deben protegerse y mantenerse el año que viene.
- La coordinación entre departamentos recayó demasiado en Producción como centro de información. En adelante, los departamentos deben identificar proactivamente sus dependencias y contactarse directamente — esto tiene que convertirse en norma cultural, no en excepción.
- El calendario de la app Humans es una herramienta potencial para coordinar los plazos de toda la organización — merece explorarse como forma de hacer visibles las fechas clave entre departamentos.
Cabinas con aire acondicionado y electricidad
- Las cabinas con aire acondicionado mejoraron significativamente el bienestar del voluntariado durante la semana de montaje.
- Sin embargo, no había un calendario predefinido de electrificación por fechas — la electricidad se trató como un "sálvese quien pueda", generando conflicto e imprevisibilidad.
- Hay que acordar por adelantado un calendario claro de qué se electrifica y cuándo, y comunicarlo a todos los departamentos.
Contenedores y etiquetado
- El sistema de contenedores que recibimos fue penoso este año.
- Se implementará un plan adecuado de etiquetado e inventario para el año que viene.
- Esto debe hacerse antes del evento, no a la llegada.
Radios
- La configuración de las radios se hizo de forma autónoma, lo cual funcionó, pero no se comunicó cómo se hizo — causando confusión.
- Propuestas para el año que viene: código de colores por departamento, una persona coordinadora de radios dedicada al montaje, y el posible alquiler de unidades adicionales. La decisión sobre el alquiler está pendiente de revisión interna.
Número de voluntarios y llegadas
- Hubo un 20–30% de cancelaciones de última hora en general — los departamentos pequeños sufrieron desproporcionadamente (Electricidad vivió lo que pareció un 100% de cancelación en roles clave).
- El voluntariado derivó hacia la construcción de barrios en cuanto llegaron los barrios — un patrón conocido y recurrente que aún necesita una solución estructural.
- Hace falta: requisitos mínimos de días más estrictos, fechas clave de llegada publicadas con claridad, y hacer cumplir que el día de llegada sea un día sin trabajo, para instalarse.
Estructuras de la organización
- La ubicación, las necesidades de infraestructura y el diseño de las estructuras de la organización deben coordinarse por adelantado. Este año no ocurrió, causando conflictos entre departamentos en el terreno.
- Se propuso una fecha límite en abril para las decisiones de ubicación, con coordinación temprana obligatoria entre los departamentos implicados.
Cumplimiento contra incendios
- La situación de incendios exigió una cantidad enorme de tiempo — múltiples trámites administrativos, reuniones y obligaciones burocráticas.
- Si hace falta el año que viene, podría ser un rol dedicado, a cargo de un equipo pequeño de 2–3 personas que lo asuma desde el principio del ciclo, en lugar de una tarea extra que recae sobre producción general.
Puerta y accesos
- Se necesitan reglas más claras sobre el camino de acceso — los vehículos de voluntarios y leads no deberían circular por él durante el montaje.
- Peticiones de Puerta: requisitos mínimos de turnos para la entrada anticipada, ninguna persona primeriza en roles de lead, y pedir las pulseras aún antes.
- Las reglas y expectativas de Puerta deben publicarse con mucha antelación.
Coordinación de voluntariado
- El boletín de agradecimiento al voluntariado está en preparación.
- El formulario de feedback del voluntariado ya se ha enviado.

Le premier debrief par phase après l’événement : ce qui a fonctionné et ce qu’il faut changer dans la construction d’Elsewhere 2026. Chaque département a partagé ce qui s’est bien passé et doit être préservé, ainsi que son moment le plus difficile et ce qu’il changerait. Le prochain appel, consacré à la semaine de l’événement, aura lieu le mercredi 26 août à 20h00 CEST.
Structure et continuité
- La semaine de montage est l’« enfant du milieu » entre la First Crew et l’événement — il lui faut une personne désignée capable de tenir la continuité entre les deux phases et de prendre en charge la coordination de la semaine.
- Les réunions matinales pendant le montage et la semaine de First Crew ont été très appréciées — elles doivent être préservées et maintenues l’an prochain.
- La coordination inter-départements a trop reposé sur la Production comme plaque tournante de l’information. Désormais, les départements doivent identifier proactivement leurs dépendances et se contacter directement — cela doit devenir une norme culturelle, pas une exception.
- Le calendrier de l’app Humans est un outil potentiel pour coordonner les échéances de toute l’organisation — à explorer pour rendre les dates clés visibles entre départements.
Cabines climatisées et électricité
- Les cabines climatisées ont nettement amélioré le bien-être des bénévoles pendant la semaine de montage.
- Cependant, il n’y avait pas de calendrier prédéfini d’électrification par date — l’électricité a été traitée comme un libre-service, créant conflits et imprévisibilité.
- Un calendrier clair de ce qui est alimenté et quand doit être convenu à l’avance et communiqué à tous les départements.
Conteneurs et étiquetage
- Le système de conteneurs que nous avons reçu a été pénible cette année.
- Un vrai plan d’étiquetage et d’inventaire sera mis en place pour l’an prochain.
- Cela doit se faire avant l’événement, pas à l’arrivée.
Radios
- La mise en place des radios s’est faite de manière autonome, ce qui a fonctionné, mais la façon dont cela s’est fait n’a pas été communiquée — source de confusion.
- Propositions pour l’an prochain : code couleur par département, un·e coordinateur·rice radio dédié·e au montage, et l’éventuelle location d’unités supplémentaires. La décision de location est en cours d’examen interne.
Effectifs bénévoles et arrivées
- Il y a eu 20–30 % d’annulations de dernière minute dans l’ensemble — les petits départements ont été touchés de manière disproportionnée (l’Électricité a vécu ce qui ressemblait à 100 % d’annulation sur des rôles clés).
- Les bénévoles ont dérivé vers la construction des barrios dès l’arrivée de ceux-ci — un schéma connu et récurrent qui nécessite encore une solution structurelle.
- Nécessaire : des exigences minimales de jours plus strictes, des dates clés d’arrivée publiées clairement, et le respect du jour d’arrivée comme jour sans travail, pour s’installer.
Structures de l’organisation
- L’emplacement, les besoins en infrastructure et la conception des structures de l’organisation doivent être coordonnés à l’avance. Cela n’a pas été fait cette année, provoquant des conflits entre départements sur site.
- Une date limite en avril pour les décisions d’emplacement a été proposée, avec une coordination précoce obligatoire entre les départements concernés.
Conformité incendie
- La situation incendie a exigé un temps considérable — multiples démarches administratives, réunions et obligations bureaucratiques.
- Si nécessaire l’an prochain, cela pourrait devenir un rôle dédié, porté par une petite équipe de 2–3 personnes qui l’assume dès le début du cycle, plutôt qu’une tâche supplémentaire qui retombe sur la production générale.
Porte et accès
- Des règles plus claires sont nécessaires pour la route d’accès — les véhicules des bénévoles et des leads ne devraient pas y circuler pendant le montage.
- Demandes de la Porte : exigences minimales de shifts pour l’entrée anticipée, pas de débutant·e·s dans les rôles de lead, et commander les bracelets encore plus tôt.
- Les règles et attentes de la Porte doivent être publiées bien à l’avance.
Coordination des bénévoles
- La newsletter de remerciement aux bénévoles est en préparation.
- Le formulaire de feedback des bénévoles a été envoyé.

Ogni reparto ha condiviso cosa è andato bene e va protetto, e il momento più difficile e cosa cambierebbe. Struttura e continuità
- La settimana di allestimento è la «figlia di mezzo» tra First Crew ed evento — serve una persona designata che tenga la continuità tra le due fasi e si prenda la responsabilità del coordinamento della settimana.
- Le riunioni mattutine durante l’allestimento e la settimana di First Crew sono state molto apprezzate — vanno protette e mantenute il prossimo anno.
- Il coordinamento tra reparti è gravato troppo sulla Produzione come hub centrale delle informazioni. D’ora in poi i reparti devono identificare proattivamente le proprie dipendenze e contattarsi direttamente — deve diventare una norma culturale, non un’eccezione.
- Il calendario dell’app Humans è un potenziale strumento per coordinare le scadenze a livello di organizzazione — vale la pena esplorarlo per rendere visibili le date chiave tra i reparti.
Cabine climatizzate ed energia
- Le cabine climatizzate hanno migliorato significativamente il benessere dei volontari durante la settimana di allestimento.
- Tuttavia non esisteva un calendario predefinito di attivazione dell’energia per data — l’energia è stata trattata come un liberi-tutti, creando conflitti e imprevedibilità.
- Una tempistica chiara di cosa viene alimentato e quando va concordata in anticipo e comunicata a tutti i reparti.
Container ed etichettatura
- Il sistema di container che abbiamo ricevuto quest’anno è stato penoso.
- Per il prossimo anno sarà implementato un vero piano di etichettatura e inventario.
- Deve avvenire prima dell’evento, non all’arrivo.
Radio
- L’allestimento delle radio è avvenuto in autonomia, e ha funzionato, ma il come non è stato comunicato — creando confusione.
- Proposte per il prossimo anno: codici colore per reparto, un coordinatore radio dedicato all’allestimento, e l’eventuale noleggio di unità aggiuntive. La decisione sul noleggio è in fase di valutazione interna.
Numeri dei volontari e arrivi
- Ci sono state cancellazioni dell’ultimo minuto del 20–30% in generale — i reparti piccoli sono stati colpiti in modo sproporzionato (Energia ha vissuto quello che è sembrato un 100% di cancellazioni nei ruoli chiave).
- I volontari sono migrati verso la costruzione dei barrios appena questi sono arrivati — un pattern noto e ricorrente che necessita ancora di una soluzione strutturale.
- Servono: requisiti minimi di giorni più rigorosi, date chiave di arrivo pubblicate chiaramente, e il rispetto del giorno di arrivo come giorno senza lavoro, per ambientarsi.
Strutture dell’organizzazione
- Posizionamento, esigenze infrastrutturali e design delle strutture dell’organizzazione vanno coordinati in anticipo. Quest’anno non è successo, causando conflitti tra reparti sul campo.
- È stata proposta una scadenza ad aprile per le decisioni di posizionamento, con coordinamento anticipato obbligatorio tra i reparti coinvolti.
Conformità antincendio
- La situazione antincendio ha richiesto una quantità enorme di tempo — molteplici pratiche amministrative, riunioni e obblighi burocratici.
- Se necessario il prossimo anno, potrebbe diventare un ruolo dedicato, affidato a un piccolo team di 2–3 persone che se ne occupi fin dall’inizio del ciclo, invece di un compito extra che ricade sulla produzione generale.
Gate e accessi
- Servono regole più chiare sulla strada di accesso — i veicoli di volontari e lead non dovrebbero percorrerla durante l’allestimento.
- Richieste del Gate: requisiti minimi di turni per l’ingresso anticipato, nessun esordiente nei ruoli di lead, e braccialetti ordinati ancora prima.
- Regole e aspettative del Gate vanno pubblicate con largo anticipo.
Coordinamento volontari
- La newsletter di ringraziamento ai volontari è in preparazione.
- Il modulo di feedback dei volontari è stato inviato.

Das erste Phasen-Debrief nach dem Event: Was hat beim Aufbau von Elsewhere 2026 funktioniert, was soll sich ändern. Jede Abteilung teilte, was gut lief und geschützt werden sollte, sowie ihren schwierigsten Moment und was sie ändern würde. Der nächste Call zur Eventwoche findet am Mittwoch, 26. Struktur & Kontinuität
- Die Aufbauwoche ist das „mittlere Kind“ zwischen First Crew und Event — sie braucht eine designierte Person, die Kontinuität über beide Phasen hält und die Koordination der Woche verantwortet.
- Die Morgenmeetings während Aufbau- und First-Crew-Woche wurden sehr geschätzt — sie sollten geschützt und nächstes Jahr beibehalten werden.
- Die abteilungsübergreifende Koordination lastete zu stark auf der Produktion als zentraler Informationsdrehscheibe. Künftig müssen Abteilungen ihre Abhängigkeiten proaktiv erkennen und direkt aufeinander zugehen — das muss zur kulturellen Norm werden, nicht zur Ausnahme.
- Der Kalender der Humans-App ist ein mögliches Werkzeug für organisationsweite Terminkoordination — es lohnt sich zu erkunden, wie Schlüsseldaten abteilungsübergreifend sichtbar werden.
Klimakabinen & Strom
- Die Klimakabinen haben das Wohlergehen der Freiwilligen in der Aufbauwoche deutlich verbessert.
- Allerdings gab es keinen vordefinierten Strom-Zeitplan nach Datum — Strom wurde als Selbstbedienung behandelt, was Konflikte und Unvorhersehbarkeit erzeugte.
- Ein klarer Zeitplan, was wann Strom bekommt, muss vorab vereinbart und allen Abteilungen kommuniziert werden.
Container & Beschriftung
- Das Containersystem, das wir dieses Jahr übernommen haben, war mühsam.
- Für nächstes Jahr wird ein richtiger Beschriftungs- und Inventarplan umgesetzt.
- Das muss vor dem Event passieren, nicht bei der Ankunft.
Funkgeräte
- Der Funkaufbau geschah autonom, was funktionierte — aber wie es geschah, wurde nicht kommuniziert, was Verwirrung stiftete.
- Vorschläge für nächstes Jahr: Farbcodierung nach Abteilung, eine dedizierte Funk-Koordination für den Aufbau, und möglicherweise die Anmietung zusätzlicher Geräte. Die Mietentscheidung wird intern geprüft.
Freiwilligenzahlen & Ankünfte
- Es gab 20–30 % kurzfristige Absagen auf breiter Front — kleine Abteilungen traf es unverhältnismäßig hart (Strom erlebte in Schlüsselrollen gefühlt 100 % Absagen).
- Freiwillige wanderten zum Barrio-Aufbau ab, sobald die Barrios eintrafen — ein bekanntes, wiederkehrendes Muster, das noch eine strukturelle Lösung braucht.
- Nötig: strengere Mindesttage-Anforderungen, klar veröffentlichte Schlüssel-Ankunftsdaten, und die Durchsetzung des Ankunftstags als arbeitsfreier Tag zum Ankommen.
Strukturen der Organisation
- Platzierung, Infrastrukturbedarf und Gestaltung der Organisationsstrukturen müssen vorab koordiniert werden. Das geschah dieses Jahr nicht und führte zu Konflikten zwischen Abteilungen vor Ort.
- Vorgeschlagen wurde eine April-Frist für Platzierungsentscheidungen, mit verpflichtender früher Abstimmung zwischen den beteiligten Abteilungen.
Brandschutz-Compliance
- Die Brandschutzlage erforderte enorm viel Zeit — zahlreiche Verwaltungsprozesse, Meetings und bürokratische Pflichten.
- Falls nächstes Jahr nötig, könnte daraus eine dedizierte Rolle werden, getragen von einem kleinen Team aus 2–3 Personen, das sie früh im Zyklus übernimmt — statt einer Zusatzaufgabe, die auf der allgemeinen Produktion lastet.
Gate & Zufahrt
- Klarere Regeln für die Zufahrtsstraße sind nötig — Fahrzeuge von Freiwilligen und Leads sollten sie während des Aufbaus nicht befahren.
- Wünsche vom Gate: Mindest-Schichtanforderungen für frühen Einlass, keine Erstteilnehmenden in Lead-Rollen, und Armbänder noch früher bestellen.
- Gate-Regeln und -Erwartungen sollten weit im Voraus veröffentlicht werden.
Freiwilligen-Koordination
- Der Dankesnewsletter an die Freiwilligen ist in Arbeit.
- Das Freiwilligen-Feedbackformular wurde verschickt.
